Any ideas on a brake bleeding problem?

Got a Passat 1998 1.8t brake bleeding problem thats got me stuck and out of ideas.

Just changed all the discs and pads as had a warp somewhere and look a little cooked so not sure if this is a pre-existing problem or if it’s something I’ve created by disturbing the system.

When changing the front left piston push in ok but front right I needed to undo the bleed nipple to push in. Kind of same with the rear as in managed to wind in the left rear ok but right rear I had to undo the bleed nipple.
Now trying to bleed the system I can’t get pressure. Front left pumps out with pedal ok but front right seems give very little in the way of pumping but wants to draw in. Rear pumps as expected on the right but piston doesn't seem to be retracting as expected and left rear pumps very little.

Does this seem like just a bad airlock or does it sound something more major? Pretty sure I’ve not airlocked the abs pump but possible if my helper has lifted the pedal a bit sharply.
