Designing a radiaor fan shroud at the moment, but dont have all my fans yet. The fans will be inside the shroud to hide them away, so the case of the fan will have to fit inside. Are all fan cases the same size or do they vary?

Vary depending on what the case can fit most now fit 120mm x 120mm
This but some are 25mm and some are 38mm tall
but you can get rads that take 140 140 25 or 38
I've got a 140mm fan, and was going to buy another and build a shroud to adapt it to 120mm for my radiator. The shroud will be going on top of my case so size isn't really a problem.
Just done a very quick drawing to explain myself:
In the bottom part would sit the 140mm fans and on top would sit the 2x 120mm radiator. I'd make it out of a strip of stainless or something similar bent to shape. My question is the outside of every fan the same or do they vary, as it would have to be a tight fit?

Yes, but that would be boring wouldn't it... I bet you've never swapped the stock fans out of your computer case either

38mm fans are usually better than 25mm thick fans if you have the room....
